Week 1: The Kickoff Audit
This week will be a little more intense to kick things off.
Day 1–3: 90-minute deep-dive call (3 in total). Full current-state dump — what's drifting, what's burning, what's the decision you've been avoiding. I ask the questions no one else is asking.
Day 5: I deliver your Drift Diagnosis Report — a 2-page written map of what's actually broken, why your reference points stopped working, and what it's costing you (in real terms: things like wrong hires, lost board trust, stalled revenue, personal bandwidth). We align on the one thing that needs to move first.
Week 2: First New Reference Point
We build your first new decision filter — a concrete, usable framework for the specific area where you're most disoriented (AI investments, team structure, product direction — wherever the drift is worst).
You leave with 2 immediate tests to run before the next call. Not "think about it." Do it.
Week 3 — Read the Signals
The tests are in. We look at what reality told you. What worked, what pushed back, what surprised you. We adjust the framework based on real data — not theory. This is the session where most leaders realize the problem was different from what they thought.
Week 4 — Lock the Direction
By the end of week 4, you're no longer "figuring out where you're going".
You have a clear, defensible direction — one you can communicate to your board, your team, and yourself without hedging.
I deliver a 1-page Direction Brief: your orientation in writing. Something to return to when the noise gets loud.
Between Every Session: You're Not Alone
The weekly calls are where we think together. Between them, I'm working.
Questions, decisions, moments of doubt, things that surface unexpectedly — direct access via Slack and WhatsApp throughout the 90 days. I respond within a few hours. Not "let's schedule another call."
And between sessions, I'm reviewing what surfaced, tracking the patterns across weeks, and preparing the next session based on what we actually found — not a preset agenda.
Week 5 — Kill the Drag
We identify the 3 things slowing you down the most — the meetings, the decisions, the inherited habits that are burning bandwidth without producing value. We cut them.
You leave with a specific "stop doing" list. Not a vague intention. A list.
Week 6 — The Second Reference Point
We build the second decision filter — usually around people, team structure, or resource allocation. Where are you still making decisions based on old assumptions? 2 more tests assigned. Pattern recognition compounds.
Week 7 — Mid-Course Recalibration
We step back from the week-to-week and look at the bigger picture. Is the direction still right? Has something shifted in the market, the board, or the team that we need to account for?
This is the session that prevents expensive course corrections in month 3.
Week 8 — Deepen the Wins
The early moves created traction. Now we go deeper. What are the second-order decisions that turn early wins into durable advantage? What are you building toward — not just executing on?
Week 9 — The Narrative
Momentum that only lives in your head doesn't scale. We build the story — the clear, specific narrative that brings your team, your board, and your market with you.
I help you draft the key message for the audience that matters most right now (board deck, all-hands, investor update — you choose).
Week 10 — Stress Test
We pressure-test everything. I play devil's advocate. What are the failure modes? What would have to be true for this to stall? What are you still not seeing?
You leave with a short Risk Map — the 3 most likely ways this goes wrong and what you're doing about each one.
Week 11 — The System
Momentum that depends on you being in the room every day isn't sustainable. We build the rhythms, decision rules, and check-in structures that keep things moving without you manually maintaining them.
This is how the work outlives the retainer.
Week 12 — What Comes Next
The 90 days ends. The momentum doesn't. We review what you've built, what you've learned, and what the next horizon looks like.
I deliver your final 90-Day Summary Brief — a written record of where you started, what shifted, what you built, and where you're going next. Something you can hand to a new board member, a new hire, or yourself in a year.
